Need for a new organization set-up for support functions + Executive team in order to enable the company repositioning from historical declining activities to new fast growing strategic activities

French mid-size company under LBO offering logistic services, engaged in a fast and critical change of business mix to position itself on new growing businesses : need to change existing support function organization into a performing and agile mode to support the strategic business transition

Actions :

Diagnostic of existing organization + gap analysis vs targeted needs required by new business model have highlighted 2 main performance drivers to improve :

A. Reallocation of resources (team) on added value tasks and missions through efficient empowerment and delegation + automatization of time consuming and low value tasks

B. Development of new competencies and set-up of new specific tools enabling the team to move towards added value tasks and missions supporting the strategic roadmap such as controlling, forecasting, projects analysis and management

Measured results within 5 months:

  1. 15% reduction of time allocated to low value tasks together with increased accuracy
  2. Development and transfer of new reporting and forecasting tools monitoring sales & marketing actions + cash-flow management
  3. Reallocation of time and priorities fitting with strategic projects : M&A, cash optimization, transversal tools supporting business needs
  4. Major commercial successes and business increase in 2021 with mid-year reforecast above initial budget highlighting +30% yearly growth vs 2020
